Hi, I'm Damon Millar. I run an accountancy practice and work as a fractional CFO and business advisor to UK owner-managed businesses, which means I've spent the last few years building a firm that sells advice rather than filings.

I built this kit because most firm owners I speak to have bought an AI tool and can't tell you what it changed. The software is in the stack. The billing model, the client conversations and the partner's diary all look the same as they did before.

What follows is the system: the 12 workflows that move a compliance client to an advisory client, the 15 scheduled tasks that keep every client watched all year, the scan that tells you which clients are worth the conversation, and the pricing rebuild that stops you handing the efficiency gain to the client for free.

Everything here is built to run on Claude. It works on other models. The prompts are written for Claude because that's what my practice uses.

Prefer to talk it through rather than build it?

I run 30-minute practice calls with firm owners working out where AI actually fits in their model.

What's Inside

  1. The Ground Rules. What has to be true before you put a single client file near a model, including the PCRT guidance published in January 2026
  2. Asset #1, The Advisory Conversion Playbook. 12 workflows that turn compliance work into advisory work, each with the prompt
  3. Asset #2, The 15-Task Practice Calendar. Scheduled tasks mapped to the UK tax year, so the client hears from you first
  4. Asset #3, The Portfolio Scan. Run your client book through it and rank every client on advisory potential and churn risk
  5. Asset #4, The Pricing Rebuild. How to price advisory work when your delivery cost has dropped, without racing your competitors down
  6. The First 30 Days. The order to do all of this in.

1. The Ground Rules

After this section you'll know what you can and can't put into a model, and what needs to change in your engagement letters before you start.

Get this wrong and nothing else in the kit matters. A firm that has a data breach or files a return built on an unchecked model output has a bigger problem than a capacity problem.

The January 2026 guidance

In January 2026 the seven Professional Conduct in Relation to Taxation bodies, ICAEW among them, published joint guidance on applying the PCRT fundamental principles to AI in tax work. If you haven't read it, read it before you read the rest of this kit. It is short and it is the document a regulator will hold you to.
